SWOT Analysis: Start With Your Competitors

Most SWOT analyses fail the same way: four boxes filled with adjectives, no reference point, no decision at the end. The fix is simple, a SWOT is only meaningful relative to competitors. Strength compared to whom?

Set the comparison first

Name your three real competitors, the ones buyers actually compare you against, not the giants you cite in pitch decks. Everything in the four boxes gets scored against them specifically.

Strengths & Weaknesses: the visibility audit

Play buyer. Google yourself, then each competitor. Ask an AI assistant about all four of you. Check press coverage, reviews, LinkedIn activity, podcast appearances. Strength means measurably ahead; weakness means measurably behind. This audit is humbling and priceless: many businesses discover their true weakness isn't the product, it's that they're invisible at the moment of comparison while a competitor owns page one.

Opportunities: the gaps they left

Opportunities live where competitors are absent: the trade outlets none of them appear in, the podcast circuit they ignore, the question every buyer asks that nobody has answered in print, the platform where your niche is underserved. Whoever claims an empty space first gets the authority position cheap; the second entrant pays double.

Threats: name them honestly

The competitor investing in media while you wait. Algorithm and AI shifts that reward covered brands over quiet ones. Price pressure from below, credibility pressure from above. A threat written down becomes a plan; a threat unwritten becomes a surprise.

End with one move per box

The output of a SWOT is four decisions: double down on one strength, fix one weakness, claim one opportunity, neutralize one threat, this quarter. If your SWOT ends without dated commitments, it was a mood board after all.
